7 Questions to Ask Before Buying Project Management Software guide

Questions that reveal more than a feature tour

“Show us how...”

Ask the vendor to complete a real workflow rather than confirming that a feature exists.

“What requires...”

Ask what needs a higher plan, add-on, services engagement, custom configuration or administrator effort.

“What happens when...”

Test scale, change, exceptions, reporting, permissions and cross-team complexity—not just the happy path.

Red flag: every vendor gets a different demo

If each vendor controls the agenda, you are comparing presentations rather than systems. Use one scorecard, one workflow set and one decision team across every finalist.

Project management software demo questions that expose real fit

Ask every vendor the same core questions and require demonstrations using realistic scenarios. A polished feature tour is not evidence that the product will work in your environment.

Workflow and planning

  • Show us how a new project is created from an approved template.
  • Show dependencies, milestones and what happens when a predecessor slips.
  • Show how recurring work and cross-project dependencies are handled.
  • Show how a project manager identifies overdue work without building a custom report.

Resources, time and financial control

  • Show how managers see capacity across multiple projects.
  • What happens when one person is overallocated?
  • Which plan includes time tracking, workload and resource planning?
  • Can planned versus actual effort or budget be reported?

Reporting and portfolio visibility

  • Build an executive dashboard during the demo using sample data.
  • Show portfolio-level status without exporting to a spreadsheet.
  • Which metrics are native and which require configuration?
  • Can reports be scheduled, exported and permissioned?

Integrations, data and AI

  • Show the integration we consider mandatory; do not only show the marketplace listing.
  • What data is synchronized, in which direction, and how frequently?
  • What AI features are included in our proposed tier?
  • What workspace data can AI access, and how do permissions affect responses?

Security, administration and support

  • Show roles, guest controls, SSO and audit capabilities in the proposed plan.
  • How are departed users and ownership transfers handled?
  • What support channels and response commitments are included?
  • What administrative work should we expect after launch?

Commercial questions

  • What exactly is excluded from this quote?
  • Are there minimum seats, usage limits or paid add-ons?
  • What changes at renewal?
  • What implementation services are recommended versus required?
  • How can we export our data if we leave?

Scoring tip: record each answer as demonstrated, documented, promised or unavailable. Do not give a “promised” capability the same score as something the team has seen work.

Frequently Asked Questions

How many vendors should reach the demo stage?

Usually three or four finalists are enough for a disciplined comparison without creating evaluation fatigue.

Who should attend PM software demos?

Include a buyer or sponsor, an administrator or PMO representative, and representative users who can test day-to-day workflow fit.

What should happen after each demo?

Score the vendor immediately against the same criteria, record unresolved questions and identify which claims still need proof in a trial or reference check.
